Sea Bass & Sea Bream Merger & Valuation Study, Türkiye by Navigator Consulting

Sea Bass & Sea Bream Merger & Valuation Study, Türkiye

Over the past three decades, Türkiye has transformed its aquaculture industry into one of the world's leading producers of Mediterranean sea bass (Dicentrarchus labrax) and gilthead sea bream (Sparus aurata).

Through sustained investment in hatcheries, marine cage farming, processing facilities, genetics, feed technology and export infrastructure, the country has achieved significant economies of scale and has become the world's largest producer of European sea bass and one of the leading producers of gilthead sea bream.

The industry is highly export-oriented, with the European Union representing its principal market. Turkish producers have successfully competed through large-scale production, modern processing facilities, competitive cost structures and vertically integrated supply chains, enabling them to become major suppliers to European retailers and food service markets. Türkiye now supplies the overwhelming majority of the EU's extra-EU imports of farmed sea bass and sea bream.

Against this backdrop of rapid industry growth and increasing international competition, Navigator Consulting & Innovation Partners undertook a comprehensive merger assessment and corporate valuation for two major Turkish sea bass and sea bream mariculture companies with a combined annual production exceeding 5,000 tonnes.

The assignment evaluated the strategic, operational and financial benefits of combining the two businesses to create a larger, more competitive aquaculture platform capable of achieving economies of scale, improving operational efficiency and strengthening its position within European export markets.

Services provided included:

  • Strategic merger assessment and transaction support.

  • Corporate valuation using multiple valuation methodologies.

  • Financial due diligence and historical financial performance analysis.

  • Biological resource analysis, including standing biomass, stocking densities, growth performance, mortality rates and harvest planning.

  • Operations analysis of hatcheries, marine cage farms, harvesting, logistics, processing and production workflows.

  • Assessment of production licences, farming sites and long-term expansion potential.

  • Processing plant, cold-chain and packaging infrastructure assessment.

  • Procurement and supply chain analysis, including feed procurement and input costs.

  • Market and sales analysis covering domestic and export markets, customer portfolios, pricing structures, distribution channels and commercial performance.

  • Synergy assessment covering procurement, production, management, logistics and processing.

  • Organisational and management review.

  • Commercial risk, biological risk and regulatory risk assessment.

  • Development of post-merger integration scenarios and implementation roadmap.

  • Strategic recommendations for improving competitiveness through scale, vertical integration, operational excellence and export market development.

The study demonstrated how consolidation could significantly enhance enterprise value by combining complementary production assets, improving operational efficiencies and strengthening commercial capabilities.

Beyond the financial evaluation, the project identified opportunities to increase profitability through greater vertical integration, enhanced processing capacity, stronger branding and improved access to high-value European retail and food service markets, thereby creating a more resilient and internationally competitive aquaculture enterprise.
